Using employee incentives, contests, recognition and rewards is commonplace in our industry. But even the best intentions can cause indifferent results if your incentive ideas don?t resonate with the team you?re trying to inspire to perform better. Over the last five years, I?ve had the pleasure of designing and implementing employee and manager incentive and recognition programs for over two dozen of the Top 100 restaurant chains and thought I?d share a few basic guidelines and creative ideas you can use to measure, incent and recognize  improved performance among your hourly and management team.

Recognition is Different than Incentives.
The first step is to clarify the difference between employee recognition and employee incentives.  Both you and your team need to understand how incentives and recognition differ in order to reap the benefits of both.  Incentives are usually rewards that are promised in advance of a desired action; a bonus for exceeding a service goal on Mystery Shops, or exceeding a check average sales goal by 5 percent, for example.  Recognition, while it may also be financial, is an after-the-fact event. SPC: Teorien bag – de ekstraordinære resultater

[lang_da]Vi får hvad vi måler – men måler vi de rigtige ting?
Det er almindelig kendt at vi får hvad vi måler – vil man have bedre bruttoavancer, lavere løn omkostninger osv. er det først skridt at intensivere sine målinger. Regn løn procenten ud ugentligt, og i løbet af et par måneder begynder den straks at se lidt bedre ud – ofte uden at man har gjort meget andet end at sætte fokus på problemet gennem sine målinger. Dygtige hotel- og restaurantfolk måler bruttoavancer og lønprocenter ugentligt – de rigtig dygtige gør det dagligt, men det er en helt anden historie. Hvordan stiller vi det rigtige hold?

Kun de bedste hold får en plads i toppen af første division. Ved hjælp af et par simple analyseværktøjer er det muligt for ledelsen i både små og store virksomheder at danne sig et hurtigt overblik over medarbejdernes tilfredshed, motivation, styrker og svagheder ? og sætte det rigtige hold sammen.

I januar udgaven af Visitor skrev jeg om begrebet motivation og ikke mindst, hvad det er for faktorer, der styrer motivationen hos medarbejderne. Men selv det mest motiverede ?old boys? fodboldhold fra Karlsminde kan ikke spille sig op i første division på motivation alene. Motivation kan være drivkraften, hvormed den enkelte kan komme langt op i toppen af hierakiet inden for stort set, hvad som helst, men for at komme i toppen af første division skal man kunne stille det rigtige hold.

Et magisk servicesystem eller bare en anderledes holdning?

Man skulle ikke tro at det er muligt ? der er lidt over 30.000 medarbejdere, i alle aldre, og mange nationaliteter, fordelt på 1.400 jobbeskrivelser. De arbejder i 30-35 graders varme og en luftfugtighed der ofte er meget tæt på 100 pct. Men trods det er de kendt for deres smilende, venlige, og frem for alt høflige væremåde , og en arbejdsplads der er et mønster på orden og renlighed. Stedet er Disney World Magic Kingdom Park i Florida, forlystelsesparken der blev skabt af Walt Disney for snart 50 år siden og som i dag stadig drives på hans grundlæggende ideer om hvad service og (magiske) oplevelser er. Feedback – nøglen til de gode præstationer

Vi skal indbygge feedback i vort system på samme måde som termostaten i vort varmeanlæg. Termostaten sender fine, små nuancerede meldinger hele tiden og i ?real? tid, dvs. der kommer positive eller negative signaler i samme øjeblik, systemet afviger fra det sædvanlige.
